    Bring the emerging findings back to the people closest to the work to test accuracy, resolve gaps, and distinguish evidence from assumption.

    Determine what to address first.

    Translate the validated findings into executive priorities, practical interventions, and a focused 180-day action roadmap.

A focused diagnostic depends on active client participation. Northstar provides the structure and leads the investigation; the client provides the access, evidence, context, and timely decisions required to maintain momentum.

Conditions for success

The engagement is ready to begin when:

  • One agreed and bounded priority outcome
  • An accountable executive sponsor
  • Access to eight to twelve relevant stakeholders
  • Reasonably available documentation, evidence, and data
  • Timely feedback and decisions throughout the engagement
  • Participation in findings validation and the executive decision session

Engagement boundaries

The focused diagnostic is not:

  • An enterprise-wide organizational assessment
  • An exhaustive audit of every process, system, or data source
  • Technology selection or implementation
  • Detailed implementation planning for every intervention
  • A guarantee that every underlying issue will be resolved within six weeks

If the priority outcome is not yet clear enough to bound—or the necessary access cannot be provided—the responsible next step is to resolve those conditions before beginning the six-week diagnostic.
