Built from firsthand experience with complex change

Recommendations must workin the real organization—not only sound right on paper.

We believe association leaders deserve clear, uncompromised guidance when critical operational and membership initiatives stall. We investigate the friction between people, processes, and technology—and chart the path forward.

Why Northstar Exists

Strong organizations can still struggle to deliver.

Capable organizations do not always fall short because they lack smart people, useful technology, or sound strategy. Important results often fall short because the parts of the organization responsible for delivering them are not working together as effectively as they need to.

Responsibilities become unclear. Work moves across teams without consistent ownership. Decisions are delayed or made without the right information. Processes evolve without governance, and technology is expected to compensate for operating problems it cannot solve.

Northstar calls these breakdowns operational friction: the misalignment, constraints, and breakdowns that prevent people, processes, technology, data, governance, and decisions from working together to produce the intended result.

We make that friction visible so leaders can understand what is actually preventing performance and decide what to address first.

Experience Behind the Firm

Built from experience inside complex organizations.

Northstar was founded by Deshu Gulati, an experienced operator who has spent more than 25 years working at the intersection of business operations, customer and member experience, technology, data, governance, and organizational change.

That experience includes more than a decade inside a complex membership organization, where he worked across CRM, analytics, marketing technology, vendor management, cross-functional governance, and a major CRM, data, and marketing technology transformation.

The lesson behind Northstar is straightforward: organizations rarely struggle because one team lacks effort or one system lacks features. Results fall short when responsibilities, workflows, decisions, information, and technology stop working together.

Northstar brings that operator perspective to every engagement: understand how the organization actually works, identify the sources of friction, and recommend improvements that can succeed under real operating conditions.

An Operator’s Perspective

Advice must survive contact with the real organization.

Consulting recommendations can sound convincing in a presentation. Their real value is determined by whether people can execute them within the constraints, responsibilities, and competing priorities of the organization.

Northstar approaches every engagement from an operator’s perspective, grounded in firsthand experience navigating a complex membership organization and leading cross-functional transformation.

Operational friction often lives between departments, within unclear responsibilities, across disconnected information, and behind decisions that cannot move at the speed the work requires. It is rarely visible from the documented process alone.

We examine how people, processes, technology, data, governance, and decisions interact in practice—then recommend improvements that can succeed under real operating conditions.

What Guides Our Work

Disciplined thinking, practical improvement.

These principles protect the quality of our judgment and keep our recommendations grounded in how the organization actually works.

Diagnose before prescribing

We examine operational friction, workflow bottlenecks, and alignment across people, processes, and technology to uncover root causes.

Follow the work

We trace how work actually happens end-to-end to understand how decisions are made, where delays occur, and how value flows.

Challenge early explanations

We respectfully test assumptions and conventional explanations to separate visible symptoms from underlying systemic issues.

Protect independent judgment

We provide an objective perspective without vendor relationships, predetermined solutions, or other interests influencing our findings.

Build capability, not dependence

We equip teams with practical methods and clearer frameworks so improvements endure after the engagement concludes.

Who Northstar Serves

Built for organizations where complexity crosses boundaries.

Northstar works best with established organizations facing consequential problems that cannot be understood or solved within one department. These organizations typically have capable people, meaningful technology investments, and sound strategic intent—but still struggle to translate those assets into consistent business performance.

We are especially valuable when the visible problem spans multiple teams and the true source of friction remains unclear.
